Process and technique
- Walk me through your full process, from intake with the hiring manager to the signed offer.
- You have a Senior Backend opening in Go that has gone 3 weeks without qualified candidates. What do you do differently in week four?
- How do you assess technical seniority without being the one who codes? What questions or signals do you use?
- Which ATS or tools have you used, and how do you keep your pipeline clean when you handle 8-10 openings at once?
- A hiring manager asks for someone senior but the budget is semi-senior level. How do you handle that conversation?
Behaviour
- Tell me about a time you lost a strong candidate in the final stage. What did you learn?
- How do you deliver a no to someone who did the process well but was not selected?
- Describe a difficult hiring manager you worked with. How did you build the relationship?
Case study
- You have 12 open roles and real capacity for 6. How do you decide which to prioritise and how do you communicate it to the team?
- Your offer acceptance rate dropped from 85% to 55% in two months. Where do you start investigating?
- Engineering asks you to fill 4 Data Engineer roles in 30 days, in a market where you know local supply is thin. What do you tell the hiring manager from day one?
A question that actually screens candidates
A candidate says they "know React". Without being a developer, what three questions do you ask to tell junior from senior?
What you want to hear: Asks about a real project, decisions they made (state, performance, testing) and what they would do differently today.
What rules them out: Stops at years of experience or the technology list on the CV.
Example scorecard
| Criterion | 1 (weak) | 3 (meets) | 5 (strong) |
|---|---|---|---|
| Technical market knowledge | Mixes up technologies | Tells stacks and levels apart | Explains trends and ranges |
| Sourcing | Job boards only | Boards and LinkedIn | Communities and advanced search |
| Communication with candidates and HMs | Generic messages | Clear messages | Messages that get replies |
| Metrics | Does not measure | Measures volume | Measures time, conversion and quality |
Score each criterion from 1 to 5 right after the interview, before comparing notes with the rest of the team.
